What happens when an organization, team, or individual decides to transform and expects results before being prepared for the process that leads to them?

When we talk about artificial intelligence adoption, we almost always focus on the seed: which tool, which use case, what implementation speed. Rarely do we talk about the soil. And without prepared soil, no matter how good the seed is, it won't produce anything of value.

According to the latest McKinsey survey on the state of organizations, 88% of leaders say their company is already implementing artificial intelligence. But less than 20% report a significant and tangible impact on their operations. And another fact: 86% of those same leaders admit that their organization was not prepared to integrate AI into everyday work.

We choose the tool, rush the implementation, and only afterwards, when the result doesn't come, do we ask what went wrong. Sometimes that cycle is part of the necessary experimentation, other times it's a shortcut to avoid the uncomfortable and uncertain process of transformation. It is always an investment of time and money.

The Soil Before the Seed

Anyone who works the land knows by heart: fertile soil is not a given starting point; it is a result. It is prepared, aerated, nurtured, rested. It's a process that has its own timing, and those times are non-negotiable: you can speed up the watering, not the maturation. Forcing it doesn't advance it; it breaks it.

It's true that some terrains are naturally more fertile than others, and some seeds germinate faster. But no seed escapes the influence of the soil it falls on. All, without exception, develop better or worse depending on the conditions they find.

When we bring this idea to the realm of artificial intelligence—or any technology, or any change that proposes to modify how we understand our work, collaborate with others, and assign value to our contribution to a greater whole—we realize that the seed is never just the tool.

What we're really planting is a new way of working, connecting, feeling part of, recognizing ourselves as valuable. And that planting falls on an existing terrain: the culture, the relationships, the history of each team, the self-perception of each individual. That terrain is not neutral. It can receive the new and enhance it, or it can silently reject it for months.

Preparing the Ground Involves at Least Two Tasks That Become Conditions for Success:

The first is to talk about the fears generated by a new scenario with the use of technology. Not to dissolve them with an optimistic announcement, but to name them: what puts me at risk, what makes me redundant, what makes me feel that what I know no longer matters in the same way. A fear that is not named does not disappear: it is buried, and from there it continues to work against us, even unconsciously.

Here, psychological safety becomes that fertile ground. Not a Human Resources concept that sounds good, but the real condition that determines whether a person can bring their doubt, their mistake, their lack of knowledge, without fearing it will label them negatively, leaving them out.

The second is to build shared meaning. A purpose that can be understood and assimilated, not just communicated. This is, in itself, the process of change and adoption: it doesn't happen on day "one," but it also doesn't happen if there's no day "one" where this is put, in full, on the table.

The purpose and direction are the process. They are the constant watering, the sustained work over time that keeps the ground alive where the new grows. One without the other is not enough: a fertile culture or team without direction is potential without direction, and a clear direction over an arid organization is an instruction that no one will be able to sustain.

And there's something else this process demands, which is rarely said out loud: support to tolerate that the plan is not perfect, detailed, or certain. The one who sows does not control the weather. They prepare the soil as best they can, choose the seed wisely, and then live with the uncertainty of what cannot yet be seen.

Asking a transformation process for total certainty is asking for something that no real growth process can provide. Maturity here is not having all the answers before starting. It's sustaining the lack of certainty without using it as an excuse not to start, and without using it to skip the groundwork.

No technology, no matter how powerful, skips this process and manages to generate a valuable and sustainable impact. It can accelerate what comes next—the execution, the scale, the speed of response—but it doesn't replace the preparation of the soil where it will fall. The organizations that today see artificial intelligence bearing real fruits are not necessarily those that got the best seed. They are the ones that, before planting it, take care of the soil.
